We build the management capability to thrive in the AI era
and the governance to make AI work for you.
Transform is INSTAR's consulting engagement mode.
INSTAR offers every management capability program in two modes: a Training / Sprint format (see Adapt) and a Consulting Engagement format (Transform). The difference is accountability: in a sprint, we teach and you apply. In a Transform engagement, we work alongside you and share responsibility for what changes.
We teach. You apply
We teach, show, and practice together. You apply it in your organization. Measurable behavior change as the outcome.
→ See Adapt programsWe work alongside you
We work alongside your organization. We design, implement, and measure alongside your team. We share accountability for what changes.
→ You are hereManagement consulting. Not technology consulting.
INSTAR's consultants have technology experience. However, INSTAR's mission is management. The distinction matters because organizations that fail at AI transformation almost never fail on technology. They fail on governance, alignment, capability, and change. That is the layer where INSTAR operates.
- ✓ AI readiness assessment - for the management layer
- ✓Governance architecture for AI-era delivery
- ✓Change management across the organization
- ✓Management functions: HR, marketing, commercial/sales, general management, IT governance
- ✓Advising on technology providers and working alongside them
- ✕ Technical architecture design or estimations
- ✕ One and only technology tool recommendation (we are product agnostic and recommend based on our own experience and rational analysis)
- ✕IT implementation or software development
- ✕Narrow specialist domain expertise outside our consultants' experience
- ✕Data engineering or technical data architecture
INSTAR can work alongside your technology providers and advise on vendor selection criteria. We do not perform technical implementations or software development.
If you're a technology service or product provider and are interested in partnering with INSTAR, pls contact us.
Commercial and non-profit. Different contexts. Different approaches.
The purpose of management transformation is the same in any organization: building the capability to deliver better outcomes. The path differs significantly depending on sector.
- • Performance and ROI are the primary measures
- • Governance structures are typically hierarchical with clearer decision rights
- • Change resistance often comes from competitive threat perception
- • Data maturity tends to be higher; AI governance gaps are the main issue
- • The two-track model is critical: delivery cannot stop while transformation happens
- • Mission delivery and donor accountability are the primary measures
- • Governance involves boards, donors, and partners, alignment is more complex
- • Grant compliance creates specific AI governance constraints
- • Staff capacity is typically the binding constraint on transformation
- • The case for AI must be made in mission terms, not efficiency terms
INSTAR brings 18 years of experience across both sectors. The methodology adapts. The rigour and accountability standard does not.
Organizations cannot stop delivering while they transform.
Most transformation programs fail because they treat transformation as separate from running the business. INSTAR uses a two-track model: Track 1 protects and optimizes current delivery while Track 2 builds the AI-era management capability. Both tracks run simultaneously with deliberate resource allocation.
Protect and optimize today
- • Maintain delivery performance in current operations
- • Identify AI-improvement opportunities in management processes
- • Quick wins: reporting, decision support, workflow efficiency
- • Keep the organization running while transformation happens
Build the AI-era management capability
- • Design management architecture for AI-augmented operations
- • Build governance, accountability structures, and people capability
- • Develop organizational capacity for sustained AI adoption
- • Create the operating model that makes AI investment deliver long-term results
The balance between tracks shifts over the engagement period. Early phases focus more on Track 1 stability. Later phases shift to Track 2 as the new architecture matures.
From first conversation to quantifiable, valuable outcomes.
AI Readiness Assessment
Most Transform engagements begin here - either standalone or as Phase 1. We assess across six management dimensions: governance, people capability, process maturity, data culture, leadership alignment, and change capacity. Output: diagnostic report, gap analysis, transformation roadmap outline. Duration: 2 weeks.
Transformation Design
Based on the assessment, we design the management architecture: governance model, capability development priorities, change management approach, measurement framework. Both tracks scoped in detail. Validated with leadership before implementation begins.
Capability Build and Implementation
We build the management capability the organization needs. Working sessions in your real organizational context instead of workshops. Progress is measured against behavioral outcomes agreed in Phase 1.
Measurement, Adjustment, and Handover
We track outcomes throughout the engagement. We adjust based on what works. We hand over a documented operating model. The organization remains capable of sustaining the new model independently. We share accountability for what changed: if it didn't change, the engagement isn't complete.
Six engagement types. Choose based on where the gap is.
Every Transform consulting engagement follows the same four-phase structure, but the focus differs depending on what your organization needs most. Choose the engagement type that matches your primary challenge. If you are not sure, start with the AI Readiness Assessment - it will tell you.

Engagement details
How is Transform different from Adapt?+
Adapt programs build specific capabilities within a defined timeframe - sessions, measurable behavior change, one organizational level. Transform is a multi-month consulting engagement that redesigns the management architecture across the organization. The key difference: in Adapt we teach and you apply. In Transform we work alongside you and share accountability for what changes.
We are a non-profit. Is management transformation relevant to our mission?+
Yes, and the approach is different from commercial transformation. For non-profits, transformation must be framed in mission delivery and donor accountability terms. Governance constraints are different. Change dynamics are different. INSTAR has deep experience in both sectors and applies distinct methodologies accordingly.
We have a technology partner already. Does INSTAR work alongside them?+
Yes. INSTAR focuses on the management layer; your technology partner handles implementation. We collaborate with technology providers and can advise on vendor selection from a governance perspective. We do not make technology product recommendations or replace your tech team's judgments.
What does 'shared accountability' mean in practice?+
It means we don't submit a report, take payment, and move on. We stay engaged until the outcomes we agreed at the start are measurable. If something isn't working, we adjust, not at extra cost, but as part of our accountability for the results we committed to. We only take on engagements we believe we can deliver.
Ready to start?
Every Transform engagement starts the same way: a direct conversation about your specific situation. We respond within 1 business day.
